Adaptive Leadership & Cynefin

Why is Adaptive Leadership needed?

  • Because working conditions and the work itself change fundamentally.
  • Because complexity is increasing.

The Cynefin framework identifies four key contexts:

  • Clear: Known knowns
  • Complicated: Known unknowns
  • Complex: Unknown unknowns
  • Chaotic: Requires immediate action before understanding

In chaos, leaders must first act to establish order and then identify stability patterns to prevent future crises. Good leadership recognizes when chaos threatens and decisive action is required—and when complexity demands a completely different approach.

Today’s reality is increasingly complex.

While Industry 1.0 simplified complicated processes and Industry 2.0 attempted to apply best practices to complex environments (largely unsuccessfully), Industry 3.0 acknowledges that we’re navigating through fog at high speed. The path is unclear, with constant new connections and dependencies emerging across all sectors and AI in all the hustle and bustle.

This environment demands adaptivity. While agile methodologies like Scrum and Kanban have shown promise, their rigid application often disappoints. The core principle—adaptivity—remains essential but requires empathetic leadership focused on motivation, inspiration, and development—starting with self-improvement before leading others.

Adaptive Leaders recognize that change is constant and view challenges as opportunities for growth and innovation. Rather than relying on a single leader to solve all problems, Adaptive Leadership encourages input from the entire organization.
